How to choose a low-MOQ apparel factory: a diligence checklist

Score true MOQ, mixed lots, sampling SLA, fabrics, QC, peak capacity, and communication cadence—so “low MOQ” is executable, not marketing.

Separate poster MOQ from executable MOQ

Many factories advertise “1 pc MOQ” until colorways, sizes, processes, and fabrics enter the chat. Ask: per color? mixed sizes on one style? does a color change reset MOQ? are placement prints priced differently? can samples credit bulk?

Write answers in a table. Flexible supply’s first rule: every rule that affects cost and lead time must be citable later.

If the reply is endlessly “depends” with no policy, expect peak-season chaos.

Validate sampling, materials, and process fit

Sampling SLA: days from file sign-off to ship? rush fees? free revision rounds? does the sample match bulk process—or is it a showpiece?

Materials: stock vs dye-to-order? weight/composition tolerances? dye-lot control? For cross-border, confirm packing, labels, and documents for target markets.

Processes: DTG, DTF, screen, heat transfer, embroidery, all-over digital each have limits. Run standard test art and wash tests before you scale spend.

QC, after-sales, and peak capacity stress tests

Define defect classes, AQL/sampling rates, remake and reship rules. Cheap without QC definitions becomes returns and review damage.

Peak seasons: is capacity reserved before BFCM/11.11/Christmas? what is insert-order priority if the factory also feeds large POD platforms?

Communication: can you see received / in production / shipped states? will time zones create black holes? Flexibility needs structured updates, not fewer updates.

A scorecard you can copy

Score 1–5 on: true MOQ clarity, sampling speed/consistency, material-process fit, QC/after-sales, peak capacity, price transparency (freight, rush, revisions), response tooling. High total scores make better primary suppliers; spiky specialists fit niches only.

Do not crown the lowest quote. Price in “one day late during ads” and “+2% returns.” Stable flexible partners often win on total margin.
