Sourcing calendar: how to plan Q4 custom gifts

From October tests to December Christmas delivery—monthly rhythm for holiday gifts, home, and apparel without last-minute deep stock.

Why Q4 needs a calendar, not just inspiration

Q4 fails in a familiar pattern: late briefs in September, sample churn in October, lead-time panic in November, then empty shelves or dead stock in December. A sourcing calendar marks irreversible dates—design freeze, sample sign-off, replenishment cutoffs, logistics peaks.

Gift kits and multi-category bundles fail on kitting: one late component blocks the whole box. Calendar planning forces BOM and backup processes in October.

October: candidate pool & sample gates

Maintain a Q4 candidate list (15–25 ideas, but only deeply test a subset). Tag each with holiday, target AOV, process path, and sample cycle.

Gate: only QC-approved samples advance to November spend—peak season has no margin for “close enough.”

November: winners, quick turn & bundles

BFCM amplifies proven SKUs, not first tests. Cap flexible replenishment with spike, sustainable weekly sales, and return thresholds—all three before scaling orders.

Bundle gifts with apparel or home only after singles prove out.

December & January: delivery, support & retrospective

Align listing and support copy on total make-plus-ship time. Late December shifts to SKUs you can still promise—not heroic launches.

January retrospective: keep winners, kill zombies, archive process cards. See the site “Sourcing calendar” page for monthly detail.
